I stopped outlining my characters after one scene went sideways

I used to spend two weeks writing bios for every side character, hair color, backstory, favorite food. Then last March I plotted a mystery where the cousin was supposed to be the quiet witness, but on page 14 she started making jokes and took over the whole chapter. Now I just write one sentence about who they are and let them talk, it feels messy but the dialogue is way more alive. Anyone else ditch their planning sheets once a character surprised them on the page?

Honestly, the cousin thing is exactly why I stopped too. One "background" guy in my book turned out to be the whole damn plot, and now nobody gets more than a line on my notes. Planning sheets make characters act like they're reading from a script, and that's boring. I just let them argue or get distracted or whatever, and it fixes the dead scenes every time. Messy writing feels risky but it's way better than a color-coded spreadsheet that lies to you.
