Bill from the trailhead forum was right about the JMT exit strategy
He said to book the Yosemite shuttle for 8am instead of noon, figured we'd be slow after 12 days out. We hit the trailhead at 10:40 and barely made it, that extra hour saved us from a 4 hour wait in the sun. Anyone else get lucky trusting random forum advice like that?

The part about the shuttle timing is solid, but the real hidden gem is that booking the 8am one forces you to commit to being done early. I mean, we all tell ourselves we'll be fast, but if you book noon you subconsciously plan for a lazy last morning. We did the opposite last year and booked the late one, then spent the whole last night stressing about missing it anyway. The 8am thing is like a self-fulfilling prophecy, you just move faster because the clock is ticking. Also, the trailhead shuttles fill up weirdly fast on weekdays, so the early booking locks you in before the crowd even wakes up. Maybe it's just me, but I've never regretted picking the earlier slot, even when we had to eat breakfast on the move.
